A Handshake Industry

Organic demand generation. 2024
Co-founder & Fractional CMO, KaizenCX

The Setup

Technology advisory runs on relationships. Advisors get deals through referral networks and vendor partnerships, and the ones who have been doing it twenty years have the relationships. That's the whole moat. We were new, in Spokane, selling to C-suite buyers at companies with a hundred or more employees. And we get paid in vendor commissions, not client fees, so there's no retainer floor to stand on. No deal flow, no revenue. I had no budget, no team, and no relationships to inherit. So I bet the entire go-to-market on organic inbound, which is the one thing nobody in this category was doing.

The Challenge

No playbook to borrow and no competitor benchmark to point at. When nobody in your category builds an audience, you can't tell whether it isn't working or just hasn't worked yet.

Three decisions carried it.

Organic only, no paid, no outbound. The commission model means paid spend comes out of a margin we don't set. But the real reason was discipline. Paid media lets you prop up mediocre content indefinitely. Taking it off the table meant the content had to earn attention or nothing happened at all.

Lead with the psychology, not the vendors. Every competitor sells their vendor relationships, which all look identical to a buyer. I have a master's in performance psychology and doctoral research in how people behave under pressure. Technology decisions fail on adoption, not architecture. That's the whole pitch, and no other advisor in the market can make it.

Build for AI citation, not just search. Buyers ask ChatGPT before they ask a peer now. Long-form video, structured content, and llms.txt on the site so the models can find and cite us. Most of the category is still optimizing for a search behavior that's already changing.
